A chatbot converses. At its simplest it follows scripts; at its best (a grounded, retrieval-based chatbot) it answers questions accurately from your business content. That’s genuinely valuable โ€” instant answers on your website, 24/7, in any language. But when the conversation ends, nothing has happened in your business. No record was updated, no order was processed, no email was sent.

What an AI agent actually is

An agent acts. Given a goal โ€” “process this refund”, “chase these overdue invoices”, “compile the weekly sales report” โ€” it plans the steps, uses your actual systems (CRM, email, accounting software), handles exceptions, and knows when to stop and ask a human. The conversation, if there is one, is just the interface. The work is the product.

Which one does your business need?

Start with the problem, not the technology. If your pain is answering the same questions repeatedly โ€” opening hours, pricing, order status โ€” a well-built grounded chatbot is the right tool and the cheaper investment. If your pain is repetitive multi-step work โ€” data entry, follow-ups, scheduling, report compilation โ€” you need an agent, because a chatbot cannot touch that work at all.

The questions to ask any vendor

Three questions cut through the marketing instantly. One: “What systems does it connect to, and what actions can it take in them?” If the answer is none, it’s a chatbot regardless of what the brochure says. Two: “What happens when it’s not confident?” Good systems escalate to humans; bad ones guess. Three: “How is it grounded in our data?” If it isn’t, expect confident wrong answers.

The honest bottom line

Chatbots are the entry point; agents are where the real ROI lives โ€” but also where proper engineering matters most. Guardrails, audit logs, and approval steps aren’t optional extras; they’re what makes an agent safe to trust with real work. Any vendor who can’t explain their guardrails shouldn’t be given access to your systems.
